There’s a pattern that plays out on almost every engineering team: someone hooks up an alert system to Slack, it works great for a week, and then the channel becomes noise. People mute it. The alerts keep firing. Nobody reads them.
The problem isn’t alerting. It’s alert design. Here’s how to build Slack notifications that stay useful as volume grows.
The core issue: one event, one message
The most common mistake is a direct mapping between events and messages. Every failed payment gets a message. Every new signup gets a message. Every error gets a message.
This works at low volume. At scale, it creates three problems:
- Signal gets buried. When 40 low-priority messages arrive before one critical one, people tune out the channel entirely.
- Context disappears. Individual messages don’t tell you whether something is a one-off or a pattern.
- Action becomes impossible. If you can’t tell whether 12 payment failures are 12 different customers or one customer retrying, you don’t know what to do.
Batching: aggregate before you send
Instead of sending a message per event, send a summary on a schedule or when a threshold is crossed.
Time-based batching: Collect events for a 5- or 15-minute window, then send one message with a count and a list. “17 failed payments in the last 15 minutes: 14 from the same card, 3 unique. [View in dashboard →]”
Threshold-based batching: Don’t alert at all until you cross a meaningful threshold. One 404 is noise. 50 404s in 2 minutes is a broken link worth investigating.
De-duplication: If the same error fires 200 times, send one message with a count, not 200 messages. Include “first seen / last seen” timestamps so people can tell whether it’s ongoing.
Make every message actionable or don’t send it
Ask this question for every automated message you send: what should the person who reads this do?
If the answer is “nothing, it’s just FYI,” reconsider whether Slack is the right channel. True informational updates belong in a dashboard, a digest email, or a weekly summary: not a real-time channel where they compete with things that need action.
If the answer is “check X,” give them a button that goes directly to X. Don’t make them open a browser, navigate to the right app, find the right record, and figure out what’s wrong. Every step between message and action is friction that makes the alert less effective.
A message without a clear action trains people to ignore all messages.
Resolve messages when the issue clears
A message that fires when a service goes down but never updates when it recovers forces people to manually track state. They don’t know whether the alert they saw 2 hours ago is still relevant.
Slack lets you update and delete messages after they’re sent. Use this. When a resolved event clears, update the original message to show the resolved state: green check, resolution time, duration. Or delete it entirely if it’s no longer relevant.
This keeps the channel clean and trains people to trust that unresolved messages in the channel represent unresolved issues.
Separate channels by urgency
Mixing critical production alerts with low-priority informational messages in the same channel is a design mistake. People calibrate their attention to the average importance of a channel. If 90% of messages don’t need action, they’ll miss the 10% that do.
A simple separation:
#alerts-critical— pages, production incidents, anything that needs immediate response#alerts-info— non-urgent notifications, digests, FYI updates
Critical channels should be low-volume by design. If you find yourself adding a lot of things to #alerts-critical, you’re probably not applying the right threshold.
The digest pattern
For high-volume, low-urgency events, a scheduled digest is often better than any form of real-time alerting. A daily summary of signups, error counts, performance metrics, or support ticket volume (sent at 9am) gives people context without interruption.
Digests work well when:
- The information is useful but not time-sensitive
- Volume is high enough that real-time messages would be disruptive
- The audience needs trend data, not event data
They work poorly when fast response actually matters. Use real-time batching in those cases instead.
Summary
The pattern that works at scale:
- Aggregate events before sending: don’t message per event
- Set meaningful thresholds: alert when something is worth acting on
- Make every message actionable: button, link, or don’t send
- Update or resolve messages when issues clear
- Separate channels by urgency
- Use digests for high-volume, low-urgency information
